Delegation fails for one of two reasons: you never actually transferred ownership, or you transferred ownership and then took it back the first time something went sideways.
Both look like "my team can't handle it." Neither one is that.
Real delegation isn't handing someone a task. It's handing someone a decision and then living with how they make it. Even when it's not how you'd have made it.
I watched an ops director spend four months "delegating" vendor negotiations to her deputy. Every negotiation still routed through her Slack for a final look before anything got signed. The deputy wasn't undertrained. She just never actually had the job.

The First Move named one task. This maps all of them, so use that task as the first line of step 01. Plan on about an hour: steps 01 and 02 are the writing, and step 03 is the sending.

List every task you've delegated in name only. Not just one, all of them. The ones where you still get looped in on every call.
02. Draw the Line
For each one, write the actual decision rights: what they decide alone, what they flag to you, what they never touch.
03. Send It
Send every one today. Not as a suggestion they can quietly ignore, but as the new rule.
AI Edge
This is the part most people skip, because writing it down for every task means admitting how many of them are like this. Do the steps by hand first, so you have the list from step 01. Record a two-minute voice memo walking through how you currently handle each task on it. Every check-in, every "just loop me in." If you skipped a step, the AI asks you for what's missing. Then paste this into ChatGPT, Claude, or whatever you're using, along with your transcript:
"Here's a rough transcript of how I currently handle these tasks: [paste your voice memo or notes, one task at a time].
For each task, turn this into a decision-rights doc with three categories:
1. Decisions they make alone, no check-in required.
2. Decisions they flag to me before acting.
3. Decisions that stay mine, and why.
Don't guess where something belongs if the transcript is unclear. Ask me. Then flag anything in category 2 that's only there out of habit, not real risk across all tasks. Those are the ones I should move to category 1."
